Local AI pays off at small model sizes, not frontier scale

On-premises and edge inference rose from 12% of enterprise AI workloads in 2023 to 55% today, and on-premise deployments hold 51.85% of the LLM market. A Carnegie Mellon study of 54 deployment scenarios puts break-even against commercial APIs at 0.3 months for 24B-32B models and up to 69.3 months for 200B+ models. Open-source share of enterprise LLM spend fell from 19% to 11% year over year.

Break-even math assumes the stack runs itself. It does not: someone owns the serving engine, the GPU scheduling, the model updates, and the access rules that decide who can ask what. That labor never shows up in the comparison, and it is usually where self-hosting projects stall. The guide defines MDR as detection software plus the analysts who read its alerts, and lists five parts: deployed tooling, 24/7 human investigation, authorized response, threat hunting, and usable reporting. Small-business pricing runs roughly $10 to $30 per endpoint per month, or $25 to $85 per user bundled. Huntress lists Managed EDR at $7.99 per endpoint per month at a 100-endpoint tier; CrowdStrike publishes Falcon Enterprise at $19.99 per device per month.

Before you can price any of this you need to know what you own. Per-endpoint and per-user quotes assume an accurate list of devices and accounts, and the gap between that list and reality is where attackers sit, because an agent that was never installed sees nothing. Do the inventory first, then put in writing which systems a provider may isolate on its own at 2am and who at your end handles cleanup. The analysis prices a printed campaign for a 40-store chain at $4,475 once shipping, install labor, disposal and rush reprints are counted, or $53,700 a year with monthly updates. LED posters come to $15,200 a year, a saving of $38,500, with payback at 17 months. Digital window displays showed 41% higher dwell time and 23% higher store entry rate. Below 5 locations with quarterly updates, print still wins.

Two things the model leaves out. Hardware is quoted EXW Shenzhen, so your real line item is whatever landed cost and installation look like in your market, and the window itself needs power and a network path it probably does not have. The other is cadence: the case study went from 12 campaigns a year to 26 because extra campaigns became free, which doubles the creative someone has to produce.
